The brief
The client wanted a hero cookware line to anchor a repositioning toward sustainability. The initial brief specified recycled content targets and a take-back scheme. Neither of those, on their own, would have survived contact with a recycling facility.
The complication is mundane and decisive: cookware is almost never recycled because it is almost never mono-material. A typical pan is an aluminium body, a stainless induction plate, a phenolic handle, three steel rivets and a fluoropolymer coating. Separating those costs more than the metal is worth, so the pan goes to landfill regardless of how much recycled content went into it.
We reframed the programme around separability instead of recycled content. If every component can be taken apart by hand in under a minute, and every metal part is the same alloy, the set becomes genuinely recyclable rather than nominally so. That single constraint drove the detachable handle, the induction strategy, the coating choice and the packaging.
What the research changed
Three findings did most of the work. Each one closed off a direction we had been treating as obvious, which is the only reliable sign that research is earning its budget. Methods: contextual inquiry across eighteen sites, competitive teardown of six units, and two rounds of formative testing with printed rigs.
Storage is the daily pain
Participants ranked nesting and cupboard footprint above cooking performance when asked what they would change about their current set.
Handles are the failure point
Seven of fifteen households had at least one pan with a loose or scorched handle. All seven still used the pan.
“Dishwasher safe” is non-negotiable
Every participant under forty treated hand-washing as a disqualifying feature, regardless of what the label recommended.
Four decisions that shaped it
One handle, five bodies
The detachable handle carries a sprung stainless jaw that engages a cast pocket in the rim. It clamps with roughly 180 N of preload — enough to lift a full stockpot single-handed, light enough to release with a thumb. Fourteen jaw geometries were printed and load-tested before the production profile was frozen.
Solving induction without a bimetal base
Bonding a stainless disc to an aluminium body would have broken the mono-material rule. Instead the bodies are cast in a ferromagnetic stainless alloy with a machined, thickened floor for thermal mass. It cost us some conductivity and about 300 g per piece; it bought us a set that a scrap processor can take whole.
Nesting geometry
With the handles off, wall draft angles were tuned so that all five bodies nest into the footprint of the largest. Total stack height is 214 mm — a 61% reduction against the client's previous line, and the single feature that tested best in retail.
Coating and finish
A ceramic sol-gel coating on the interior, mechanically keyed to a blasted surface, avoids fluoropolymers and burns off cleanly in a remelt furnace. Exteriors are left as-cast and vibratory finished, which hides the marks a decade of use will leave anyway.
Specification
The long tail of the programme was tolerance stack-ups, part consolidation and assembly sequencing, run jointly with engineering. Headline figures from the released specification below.
Outcome
Numbers are the fastest way to make a case study credible, so include them even when they are modest. If a programme was cancelled, say so and say what you learned.
